Zertiban has experienced rapid growth, expanding from 9 employees in 2022 to 25 in 2024, with the design team growing from 1 to 3 members, plus external contributors.
Despite creating a Design System in 2023, we realized the need for more structured operations to continue improving our performance. After attending the Instituto Tramontana's DesOps course and reading Claire Hughes Johnson's Scaling People, I felt inspired to refine our design operations.
The objective was to allow designers more effective time to design by eliminating frictions and inefficient practices. By doing so, we sought to enhance our team’s performance without expanding the team, optimizing our resources and accelerating the delivery of value to our clients.
The challenge
In first place, I conducted an audit of our current operations to increase our team's self-awareness. I found that many rituals and processes were already in place, but they were executed informally.
The challenge was to transition from a “family-like” group reliant on oral communication to a high-performance team with a strong written culture and clearly defined rituals.
Then, I identified key actions across four areas: culture, people, processes, and tools, with an additional focus on our design system. For each task, I defined its goal, impact, effort and deadlines with the support of my design colleagues.
Many tasks extended beyond the Design team and were beneficial across the company, so we joined forces with colleagues from the product and engineering teams to ensure an effective and gradual implementation.
Success through team work
We set the final deadline of this roadmap by the first quarter of 2024. As of March 2024, the implementation phase is ongoing.
While it's too early to measure its impact, this initiative has been warmly received by our team mates. Thanks to the support from Zertiban’s CPO and our engineering colleagues, we are approaching steadily our initial goals.
